If you want these initiatives to survive the steering committee, stop pitching them as feature demos and start pitching them as operating model changes supported by AI.
That sounds less sexy, but it works.

Say:
We designed a governed documentation workflow that uses AI to generate first-pass functional summaries, test cases, and requirement traceability, with human review before publication.
Instead of saying:
We can automatically map regulatory obligations to GRC controls.
Say:
We can reduce initial regulatory analysis time by using AI to propose citations and control mappings, while preserving reviewer approval, evidence standards, and auditability.
That framing shift matters because it tells leadership you understand the real job is not just model output. It is enterprise trust.
The operating model checklist I would use
Before any serious ServiceNow AI use case leaves sandbox territory, I want answers to these questions:
Scope
- Which workflow is in scope?
- Which roles can invoke the capability?
- Which data sources are allowed?
Decision rights
- Is the AI recommending, drafting, classifying, or executing?
- Which actions require human confirmation?
- Who can override the result?
Quality controls
- How do we evaluate output quality?
- What happens when confidence is low?
- How are errors sampled and reviewed?
Governance
- Who owns policy?
- Who owns the workflow?
- Who signs off on expansion to new use cases?
Economics
- What labor or cycle time is being reduced?
- What licensing or model cost is introduced?
- What is the break-even threshold?
If your team cannot answer those in plain language, it is too early to call the thing production-ready.
The uncomfortable truth about “agentic” conversations
A lot of vendors and internal champions are using the word "agentic" like it is a strategy. It is not. It is a capability pattern.
Sometimes agentic behavior is absolutely the right fit. Sometimes it is a fantastic way to generate risk, confusion, and procurement questions. The maturity move is knowing the difference.
ServiceNow leaders need to get more comfortable saying:
- yes, but only with human confirmation
- yes, but only on bounded data
- yes, but only in recommendation mode for phase one
- no, not until the knowledge and process foundation improves
That is not anti-innovation. That is how serious platforms avoid embarrassing themselves.

The ServiceNow teams that win with AI over the next two years will not be the ones with the flashiest demos. They will be the ones that pair credible automation ideas with boring, disciplined operating models.
That means:
- tighter scope
- clearer ownership
- stronger review loops
- better data boundaries
- more honest ROI conversations
Yes, the demo matters. It gets attention. But the steering committee does not kill projects because they hate innovation. They kill projects because they can smell when nobody has thought past the applause.
If your AI initiative keeps dying after the demo, stop blaming governance. Build something governable.
